Marketing Operations · Email teardown, part II

Same audience.
Braver email.

Two real Cloudflare emails, rebuilt — not just for clicks, but for how people actually read now. Plus what they'd look like as social. Borrowing from the companies winning attention today.

2 emails, two audiences
5 outside-in playbooks
4 social mockups, named demographics
Aayna Bahulkar · Marketing Operations · A follow-up to "Where cybersecurity & tech marketing is heading"
01
The brief

Last time: the theory. This time: the fix.

I argued five shifts are reshaping how our category markets — the biggest being that email has to be rebuilt around clicks, not opens, in a voice built for shorter attention and a younger, self-directed buyer.

So I did three things: picked two real Cloudflare emails of different types that underperform, studied how the best consumer & tech brands actually earn attention today, and rebuilt both — tone, persona, and creative, not just the mechanics. Then I mocked up how each would travel as social.

Rebuild, don't retouch

New voice and shape for a real audience — not a tidy-up.

Steal from the best

Duolingo, Spotify, Wendy's, Morning Brew, Stripe — cited.

Prove it on our data

Every number pulled from our 2025 Marketo sends.

02
Outside the box

Five brands that earn attention — and what we steal from each

None of these are security companies. That's the point. The teams winning inboxes and feeds right now win on personality, personalization, and restraint — not feature lists. Here's the transferable move from each, and where I apply it.

01
DuolingoPersonality > polish

Turned an owl mascot into a meme, leaned into its "passive-aggressive reminder" reputation, and staged Duo's "death" & resurrection (Feb 2025). A language app became must-watch.

We steal: give the sender a human character & a point of view. Humor and a real name beat a no-reply address.

Wikipedia, "Duolingo" (Image and brand); Bajaj, How a 23-year-old graduate helped transform Duolingo's social media marketing, Nov 23 2023.

02
Spotify WrappedYour own data is the hook

Since 2016, a personalized year-in-review that's inherently shareable — millions of users market Spotify for free every December.

We steal: put the reader's own numbers in the email — their S3 bill, their account's usage. We sit on Radar + telemetry and barely use it.

Wikipedia, "Spotify Wrapped."

03
Wendy'sVoice differentiates a commodity

A me-too burger chain became a personality through bold voice — "Where's the beef?" to the Twitter roast era. Same patties, different brand.

We steal: a confident, distinct voice cuts through even in "boring" infrastructure and security.

Wikipedia, "Wendy's" (Advertising).

04
Morning Brew / The HustleWrite like a human

Conversational, witty, skimmable newsletters built multi-million audiences — the voice is the product. Morning Brew's majority stake sold to Insider Inc. in 2020 (~$75M reported).

We steal: subject-line wit, first person, one idea, skimmable in five seconds.

Axios/The New York Times (2020) on the Insider Inc. acquisition; Wikipedia, "Business Insider."

05
Stripe · Vercel · LinearShow, don't sell (developer-native)

The brands developers actually trust write like peers: changelog-style, numbers and code over adjectives, docs one click away, no gates. They assume you're smart and busy.

We steal: for the developer email, lead with the number, drop in a real CLI line, link straight to the calculator — and never gate the proof.

Industry-documented practice (public product changelogs & developer marketing, Stripe / Vercel / Linear).

03
Outside the box · the receipts

This isn't taste. It's the best-documented shift in marketing.

The brands on the last slide win on instinct. The research says the same thing in hard numbers — and it points at revenue, not vanity metrics.

The picks

Two emails. Two very different readers.

I filtered 3,677 2025 sends to the 278 that reached 25k+ people (a big enough audience to trust), then to the 209 that clicked under 3%. From those I picked two that fail in opposite ways — so the fixes teach different lessons.

Meet "The Gatekeeper"

🛡️

The Gatekeeper

Senior security / IT / engineering leader, 35–55. Reads on a phone between meetings. Has seen every vendor pitch and trusts none of them by default.

Audience source: house list + past Connect attendees + cold enterprise (ZoomInfo / SFDC-sourced).

⏱️
Time-poor. If the value isn't in the subject and first line, it's archived.
🚫
Hype-allergic. "Premier annual conference" reads as noise. Specifics read as respect.
📱
Phone-first. Skims a preview pane. A wall of text never gets scrolled.
🎟️
What they actually want: "Is it worth my day, and what does it cost me?" — answered fast.

Why it underperforms
1The banner links away. The first thing they tap leaves the email before it makes a case.
2120 words of vendor-speak before a single reason to act. The Gatekeeper is already gone.
3The best hook is buried. A free $395 pass sits mid-sentence, not in the subject.
4Five competing links. "One email, one job" becomes five jobs — so none get done.
MetricThis inviteConnect avg · 45 sends

It isn't a fluke — it's the rule. Across 45 Connect invites, clicks cluster near 0.6%. Sources: All Raw Data (Marketo); Connect Promos benchmark (volume-weighted). Creative: real Connect invite (Sydney send, same template family).

What changed, and who we stole it from
1Value in the subject. The free pass leads instead of hiding. ↳ Morning Brew — say it like a human, up front
2A real human sender. "Jen at Cloudflare," not a no-reply. ↳ Duolingo — personality & a name earn the open
3One CTA, above the fold. "Claim my free pass" — the only job. ↳ Stripe/Vercel — one action, no maze
4Outcomes, not adjectives. Three specific takeaways, skimmable. ↳ Wendy's — a confident, specific POV
Personalization we could add (Spotify Wrapped move): "You came to Connect '24 — here's what's new for you in '25," or auto-fill the nearest city. Their own data, as the hook.

Meet "The Builder"

⚙️

The Builder

Pragmatic developer / platform engineer, 25–45. Lives in docs, terminals and peer forums. Can smell marketing from the subject line — and deletes it.

Audience source: content downloads (R2 calculator, ebooks) + developer sign-ups + cold developer lists.

📟
Proof > promises. Trusts a number, a benchmark, a code sample. Distrusts adjectives.
🔓
Hates gates. A form in front of a calculator is a reason to close the tab.
🤝
Wants a peer, not a pitch. Talk to them like the engineer who built it would.
💸

Why The Builder deletes it
1Zero numbers. R2's whole story is a price — and the price is nowhere.
2"Modernize your storage strategy" is the exact phrase a developer tunes out.
3The proof is gated. An ebook form stands between them and the answer.
4No-reply, no human, no code. Nothing signals "an engineer wrote this."

Your S3 egress bill, minus the egress bill

S3 charges ~$0.09/GB to read your own data back. R2 charges $0. On 50 TB/mo of egress, that's the difference between a $4,500 bill and nothing.

No form. Straight to the calculator. Docs: developers.cloudflare.com/r2

What changed, and who we stole it from
1Lead with the number. The savings is the message — $4,500 → $0. ↳ Stripe/Vercel — numbers over adjectives
2A real CLI line. Signals an engineer wrote this, and it's easy. ↳ Linear/Vercel — show, don't sell
3Ungate the proof. One CTA to the calculator, no form. ↳ Developer-native — never gate the answer
4Personalized cost. Drop in their egress estimate. ↳ Spotify Wrapped — their own data as the hook
Subject-line move: "Your S3 egress bill, minus the egress bill" — a Morning-Brew-style twist that's specific and a little cheeky, so it reads like a peer, not a promo.

The same story, told native to each audience

"Winners own their audience" was shift #5. An email is one channel — the buyer is also scrolling. Same R2 story, four named demographics, four platforms, four voices. Tone follows the reader, not the brand template.

Your cloud bill has a tax you never agreed to: egress.

Most teams don't discover it until they try to leave — reading your own data back can run ~$0.09/GB on S3. At 50TB/month, that's ~$4,500 to access data you already own.

R2 removed egress fees entirely. Same S3-compatible API, zero cost to read.

The transferable skill

Five rules that travel to every send

01
Give it a human. A real sender and a point of view beats a no-reply every time. (Duolingo)
02
Lead with their number. The reader's own data — their bill, their usage — is the strongest hook we own. (Spotify Wrapped)
03
One email, one job, one click. Kill competing links; put the CTA above the fold. (Stripe/Vercel)
04
Write like a person, not a brand. Wit and specifics in the subject; skimmable in five seconds. (Morning Brew)
05
Match the voice to the reader, not the template. The Gatekeeper, the Builder, the student and the switcher each get a different tone — across email and social. (Wendy's — voice is the differentiator)
Thank you

Same audience. Braver email.
